PJSC Piraeus Bank planned to introduce several new services for its customers. However, the existing computing resources were close to becoming a limit to the bank’s potential. An optimal solution was found: the bank’s own infrastructure was to be integrated with resources and services of third-party providers. Having analysed many proposals and its in-house capacities, the bank decided to move a part of its computing and communication services to the external site.

The focus of the project was minimisation of IT-related risks for the bank. The migration project involved physical relocation of the computing hardware from the bank’s main data centre to the provider’s location, observing all resilience and security standards.

Criteria

SI BIS developed a migration plan with several mandatory requirements for the process in mind.

One of the most important requirements was the strict time frame for relocation of the main servers, with the maximum downtime not exceeding 4 hours. To safeguard against possible unforeseen consequences, a backup hardware system was created by SI BIS technical experts on the customer’s side—in the event of an accident, it could take over the data processing.

To minimise service downtime, online synchronization of storage systems was performed. Full synchronization of storage systems enabled them to be migrated sequentially, which virtually eliminated data loss risks.

The migration was conducted in several stages. The preliminary stage—re-audit of all systems, services, and processes—happened to be the most difficult and time-consuming.

New maximum downtime was specified for each service. At that moment, the bank had about 65 services running in total, which were taken into consideration during the project schedule development. A very detailed step-by-step migration plan was created, which greatly simplified the hardware migration and connection process. At first, non-critical services were migrated to the new site, and after that, the remaining services were migrated after the analysis of their operation. The services were thus directly migrated in three stages.
